When to Use a Maturity Score Assessment

Project kickoff — baseline assessment
Before starting a process improvement initiative, a maturity score gives you a quantified baseline. It identifies which dimensions are weakest and where investment will have the most impact. Without a baseline score, improvement efforts lack direction and it is impossible to measure progress objectively.

Team or department onboarding
When a new leader joins a team or takes over a project, a maturity assessment surfaces systemic weaknesses that might not be visible in day-to-day operations. It creates a shared language for improvement priorities across team members with different perspectives on what is working and what is not.

Vendor or partner evaluation
Maturity assessments are used to evaluate whether a vendor or partner has the process discipline required to meet delivery commitments. A supplier with Level 2 maturity (Repeatable) may work for low-stakes projects but is a risk for complex, high-dependency engagements requiring Level 4 (Managed) controls.

A maturity score quantifies how developed and optimized a project or process is. Scores range 0-100 and map to 5 maturity levels: Ad Hoc (0-20), Repeatable (21-40), Defined (41-60), Managed (61-80), Optimized (81-100). Higher scores indicate more consistent, measurable, and improving processes.
Level 1 Ad Hoc: chaotic, unpredictable, hero-driven. Level 2 Repeatable: basic processes exist but are not standardized. Level 3 Defined: processes are documented and standardized organization-wide. Level 4 Managed: processes are measured with quantitative data. Level 5 Optimized: continuous improvement culture with proactive defect prevention.
Most organizations score 40-65 (Defined level). Above 70 is strong. Above 85 is achieved by high-performing organizations. If you score below 40, focus on process documentation and standardization first before trying to measure and optimize.
